High-Tech Manufacturer Streamlines Warehouse, Reduces Freight Costs, and Advances Sustainability Strategy
Multi-phase engagement supports crisis response, logistics optimization, and long-term ESG compliance
❝SPARQ360’s level of experience and personal commitment has added a new dimension to our Sustainability mission.❞
Paul Muller
RCS Logistics
A high-tech manufacturing company with global operations engaged SPARQ360 across several initiatives over a two-year period. What began as support for warehousing capacity and crisis management grew into a multi-workstream engagement that also included international freight cost reduction and a complete sustainability roadmap with Scope 1–3 carbon accounting.
The Challenge
The company faced a convergence of operational and strategic challenges that demanded focused external support:
- Warehouse congestion: Storage and replenishment at the main production facility in the Netherlands were no longer optimized for growing volumes, creating daily bottlenecks.
- Freight inefficiency: International transportation costs were high, and incumbent freight forwarders were underperforming.
- Facility disruption: A fire at the primary Dutch site severely impacted both production and warehouse space, triggering the need for structured crisis response.
- Sustainability pressure: Leadership needed to develop and implement a sustainability strategy, including double materiality assessment (DMA) and change management to prepare for CSRD requirements.
- Carbon tracking: The organization lacked the tools and process structure to calculate and report Scope 1, 2, and 3 emissions.
The combination of operational urgency and long-term strategic gaps required a diverse mix of skills and real-world execution capacity—delivered quickly.
SPARQ360’s experienced team deploys a boots-on-the-ground approach and mediate operations and customer’s leadership teams allowing us to make unbiased, objective decisions based purely on what is best for our customers. Our team provided hands on guidance to warehouse staff, documented process changes and enabled inter-departmental communication to maximize their 3PL engagement. This was the missing link for this client.
The Strategy
SPARQ360 designed and delivered a focused, one-day sustainability overview at the fleet network’s annual leadership meeting. The session emphasized clarity over jargon, offering relevant context and tools to help attendees naRather than approach each issue in isolation, SPARQ360 structured a phased program that could evolve over time, prioritizing high-impact areas and scaling support as needed.
- Warehouse capacity: Analyzed current and projected storage needs. Designed a revised layout and replenishment strategy to optimize space utilization.
- Freight optimization: Evaluated international freight spend and forwarder performance. Supported an RFQ process and transition to more competitive carriers.
- Crisis response: Helped establish a cross-functional crisis team, defined immediate response roles and responsibilities, and supported development of a facility recovery playbook.
- Sustainability strategy: Facilitated internal workshops with leadership and sustainability teams to define ESG priorities. Delivered a double materiality assessment (DMA) and supported the formation of a multi-year roadmap aligned with CSRD.
- Carbon accounting: Implemented carbon tracking software and data management processes to capture Scope 1, 2, and 3 emissions across business units.
Each of these projects was managed with direct collaboration between SPARQ360 and client teams at every level, from the shop floor to senior leadership.

The Implementation
The multi-phase approach included tailored workstreams led by specialists across project management, supply chain engineering, logistics, procurement, sustainability, and carbon reporting. Specific actions included:
- Engineering and modeling of new warehouse layout
- Transition management for forwarder replacement and onboarding
- On-site presence to facilitate crisis recovery structure and decision-making
- Stakeholder engagement and training on sustainability strategy
- Software selection and deployment for Scope 1–3 carbon tracking
- Hands-on guidance for internal teams managing compliance and reporting
SPARQ360 ensured that every tool or process implemented could be used independently by client teams after the engagement concluded.
The Results
- Warehouse optimization eliminated space bottlenecks and reduced storage/replenishment costs
- Freight costs reduced by 15%, while improving service reliability
- Crisis response and recovery accelerated through structured leadership and planning
- Sustainability strategy aligned with CSRD, supported by double materiality assessment
- Carbon tracking software operationalized for full Scope 1, 2, and 3 emissions reporting
Each project was delivered with measurable outcomes and transitioned to internal ownership wherever possible.
